The 2026 Australian Small Business AI Cost Index

Handing an everyday back-office job to AI pays back its setup cost in a median 1.7 months and nets about $6,232 per workflow in year one, across the 12 workflows we modelled. The AI Cost Index is published by On Autopilot, a Melbourne-based AI consultancy, and every number is built from public Australian wage data and our own published prices, with the working shown below.

This is a transparent model, not a survey. It uses October 2026 SEEK salary data, the 12% Superannuation Guarantee, Fair Work rates from 1 July 2026 and On Autopilot's published prices. Key findings, in one sentence each

  1. In our model, the median back-office workflow pays back its AI setup cost in 1.7 months and nets $6,232 in its first year (AUD, ex GST).
  2. Automating the three highest-saving workflows (inbox triage, customer FAQs and invoice chasing) frees a modelled 16 hours a week and nets about $27,518 in year one.
  3. One AI Front Desk that answers FAQs, catches after-hours enquiries (website chat, SMS and email) and books appointments covers 16 modelled hours a week for $1,500 plus $199 a month, a net $28,496 in year one.
  4. Lead follow-up and social content are the slowest to pay back on labour alone (5.8 and 8.5 months) because most of their value is revenue, which this index does not count.

The index, ranked by first-year net saving

How we modelled this

Every figure is reproducible from public inputs and our price list. No part of this index is a measured client outcome or a survey. Here is exactly how it runs.

The cost of a human hour

We use a modelled base salary of $60,000 for reception and admin work (SEEK, October 2026: receptionist averages run from about $48,000 to $61,000 by industry, and about $65,000 in capital cities such as Brisbane and Adelaide) and $66,000 for bookkeeping (SEEK's average in the Accounting industry is $65,725). We add 28% on-costs (12% super, WorkCover, equipment, software, recruitment and management) and divide by 1,748 productive hours a year (38 hours × 46 weeks). That gives $44/hour for admin and $48/hour for bookkeeping. For reference, the National Minimum Wage is $26.44/hour and Clerks Award Level 1 is $26.97/hour from 1 July 2026. Payroll tax is excluded.

The hours each job takes

The weekly-hours figure is our assumption of the time AI takes off a typical small team for that job, net of the time a person still spends checking its work. It is deliberately modest (2 to 6 hours a week per job). On a live audit we measure your actual hours instead of assuming them.

What it does not claim

It counts labour only, not extra revenue from faster replies or fewer missed enquiries, so revenue-led jobs such as lead follow-up look slower here than they are. It does not claim AI replaces a role, that every business spends these hours, or that savings are guaranteed. The full model is reproducible from this page and the CSV download.

Across the 12 everyday back-office workflows in our 2026 AI Cost Index, the modelled median net saving is $6,232 per workflow in year one, after setup and a year of running costs, with a median payback of 1.7 months. What does it cost to run AI for a small business in Australia?

In the index, a single automation built and handed over costs $497 once (On Autopilot Quick Start) plus about $30 a month in tool and Claude API costs. A managed package costs $1,500 to $2,000 to set up and $199 to $499 a month, run and maintained for you. Fully managed AI departments start at $1,500 a month. All prices are AUD, ex GST.

Will AI replace my staff?

The index measures hours handed back to your team, not jobs removed. AI carries the repetitive load (triage, chasing, data entry, first drafts) and a person still checks its work, so the realistic outcome is staff time redeployed to sales, service and the work that needs judgement.

How fast does AI pay for itself?

In the model, payback ranges from 0.5 months (inbox triage as a $497 Quick Start) to 8.5 months (social content), with a median of 1.7 months. Payback here counts labour only; workflows that win new revenue, like lead follow-up, can pay back faster in practice.
